Imagine waking up and realizing you’re holding your business back.
This is the truth that the leader of every growing business needs to face at some point. While the business was small, they could be the Chief Everything Officer, but as it scales, they need to evolve into a true Chief Executive Officer.
That transition is hard. I’ve seen leaders stall out, step back, or evolve into true strategic CEOs who multiply their team’s impact.
Which path are you on?
Chief Everything Office vs Chief Executive Officer
In the early days, wearing every hat made sense. You were the business—selling, hiring, solving, delivering.
But if you’re still operating that way today, something’s off.
A true CEO doesn’t live in the day-to-day. They set direction, build leaders, drive focus, and make strategic bets. Their job isn’t to do—it’s to scale others.
And yet, many founders stay in the weeds out of habit or fear. Letting go feels risky. But holding on too long? That’s what actually holds the business back.
Are you the center of the business—or the force that helps it grow beyond you?
The 6 Real Jobs of a CEO
Once you step into the true CEO seat, your job changes. You’re no longer measured by how much you get done — you’re measured by how well the business runs without you in the way.
Here’s what success looks like now:
1. Own Accountability
You don’t need to solve every problem. But you do need to make sure someone is — and that they know exactly what “done” looks like.
Your job is to hold the team (and the system) accountable.
2. Shape Culture
Culture is a reflection of what you tolerate.
Model the values. Set the tone. Protect the standard. And when something’s off — fix it fast.
3. Drive Strategy
Pick the mountain. Set the direction.
Make fewer, bolder moves. And say no more often. That’s strategy.
4. Amplify the Brand
Internally, you’re the drumbeat of purpose and clarity.
Externally, you show up. In community. On stage. In market.
Your brand isn’t a logo. It’s how the world feels when they see your leadership.
5. Build for Independence
If the business can’t run without you, it’s not a business — it’s a job with extra steps.
Design for scale. Build systems. Empower decision-making.
If you’re the bottleneck, you’re the risk.
6. Create Leaders
This is your multiplier.
Great CEOs build great teams.
Coach. Challenge. Stretch. Support.
Your legacy won’t be the deals you closed — it’ll be the people you grew.
These six aren’t just boxes to check. They’re the blueprint for becoming the kind of leader your business needs next.
The Right Foundations
This shift doesn’t happen overnight.
Evolving from Chief Everything Officer to a true CEO requires you, as the leader, to intentionally build up the people around you — so they can step into real accountability and autonomy.
Yes, you need to let go.
Not all at once. Not blindly.
But deliberately. Over time. With trust.
We talk a lot about accountability with clients (and on the blog). But what is accountability, really?
It’s owning the result — and the method to get there.
It’s you trusting someone enough to say, “You’ve got this.”
And then watching them rise to the challenge.
But here’s the truth: trust doesn’t come instantly. It’s built.
You go through a cycle:
- Create clarity around the role and expectations.
- Build competence — teach, guide, and support as they learn.
- Coach for confidence — shift to mentoring as they gain skill.
- Let go — as they prove themselves, you start to hand it off.
That’s how trust grows. That’s how leadership develops.
And this is one of the most strategic jobs a CEO can do:
Build leaders who can think, solve, and lead without you.
Because when your team levels up, you get to zoom out — and lead the business where it needs to go next.
A Real-World Transition
Let me tell you about Ben. (name and details adjusted to protect the innocent … and the guilty)
He’s the CEO of a fast-growing services company I’ve been working with for years. They’ve been killing it — doubling revenue almost every year.
In the early days, Ben wore all the hats: marketing, sales, operations, even delivery and customer support. As the business scaled, he brought on a COO and later a VP of Professional Services. Big moves. And while those hires took a chunk off his plate, he still held on to Sales, Marketing… and the “everything else” of being a CEO.
Then came the board meeting.
“If you’re going to keep doubling and become a $10M+ business in the next 3 years…
You’re going to have to become a real CEO.”
That landed like a ton of bricks. What did that mean?
Turns out — that was exactly the push he needed.
Over the next few months, we built his roadmap from tactical operator to strategic CEO. He read Made to Thrive by Brad Giles, which outlines the 5 roles of a CEO — a perfect starting point.
Together, we mapped out his functional accountability chart and identified which key roles needed to be hired or strengthened. First up: a sales leader.
Ben quickly realized his greatest strength wasn’t managing pipelines — it was amplifying the brand. He leaned hard into the Ambassador role:
- Building partnerships
- Hosting webinars
- Speaking publicly
- Championing the culture, both internally and out in the world
At the same time, he started pouring more into his leaders — coaching them, challenging them, helping them grow. And his calendar changed to reflect that focus:
- Weekly Accountability Meeting (run by his COO)
- Monthly Strategic Sessions
- 1:1s with each member of his leadership team
- Monthly All-Hands “Business Update”
- Quarterly Planning
- City visits as a culture-bearer and ambassador
The results?
They kept doubling — year after year.
Employee engagement soared.
Turnover dropped.
The business got stronger… and Ben earned back his time.
Today, he’s in an incredible spot: Still growing. Still loving it. Leading like a true CEO
The Payoff
When you finally make the shift from Chief Everything Officer to true CEO, the whole business changes.
You get out of the weeds.
You stop reacting.
You start steering.
Your team steps up. They own outcomes. They solve problems. You stop being the bottleneck — and start becoming the multiplier.
That means:
- You’re spending your time on strategy, not status updates.
- You’re shaping the culture instead of cleaning up after it.
- You’re building leaders who build the business.
And maybe most importantly?
You start to feel it again — that energy, that clarity, that why that made you start this journey in the first place.
Because you’re no longer carrying the entire business on your back. You’re leading it forward.
